Why the order of retrofit measures decides whether it works
Retrofit failures are rarely caused by bad products. They are caused by measures applied in an order that leaves the building physics unresolved, and the two classic failures are both sequencing problems. The first is insulating before ventilating. Every measure that reduces heat loss also reduces uncontrolled air movement, so a house that has been draught-proofed, had its floors sealed and its walls lined is retaining moisture that used to leave through the gaps. If the ventilation strategy has not been upgraded at the same time, that moisture condenses on the coldest remaining surfaces — window reveals, the corners of external walls, behind furniture on a north wall — and mould follows within a season. The occupants then blame the insulation, which was not the problem. The second is heating before insulating. A heat pump specified for the pre-retrofit heat load is significantly larger, more expensive and less efficient than one specified for the post-retrofit load, and once it is installed the money is spent. The right order is therefore: survey and understand the fabric; do the low-risk fabric measures — loft, floor, draught-proofing; design and install the ventilation; then address the walls with a vapour-open system where they need it; and only then size and install the heat source. On a whole-house project all of this happens in one programme, but the design decisions still have to be taken in that sequence, and the ventilation ductwork in particular has to be planned before floors go back down. Where the work is being staged over several years — which is a perfectly sensible way to do it — the same order applies, with the plan written at the start so that each stage does not foreclose the next.
